The 12-team CFP mixes automatic bids with a fully rank-based bracket — an interesting hybrid that can send a conference champion on the road while a runner-up gets a bye. Here's how it actually works.
Five automatic bids, seven at-large spots, one committee ranking.
The College Football Playoff settled on its 12-team format for the 2024 season and has kept it in place through 2026-27 while conferences debate a possible future expansion. Five spots are guaranteed: the champions of the Big Ten, SEC, ACC, and Big 12, plus the highest-ranked Group of Six team in the committee's final rankings — that team doesn't even need to have won its own conference, just to be the best-ranked program outside the Power Conferences. Notre Dame, as an independent, can also lock in an automatic bid if it lands inside the committee's top 12.
The remaining seven spots go to the highest-ranked teams left over, regardless of conference. That's where the real drama of Selection Day lives — a two-loss team from a brutal conference can easily beat out a one-loss team that played a soft schedule, and the arguments about who deserved the final spots dominate sports talk radio every December.

The Original Rule — Auto Bids Always Got the Bye
In the inaugural 12-team playoff, the four highest-ranked conference champions were automatically seeded 1 through 4 and got the bye, regardless of how they compared to at-large teams in the actual rankings.
The Fix — Straight Seeding by Committee Rank
After backlash when a lower-ranked conference champion got a bye over a higher-ranked at-large team, the CFP switched to seeding strictly by the committee's final ranking. Now only the 4 best teams overall get the bye — an automatic bid just gets you into the field, not a favorable seed.
No Re-Seeding After the First Round
Once the bracket is set, it doesn't change based on results. Seed 1 is locked in to face the winner of the No.8-vs-No.9 game in the Quarterfinals no matter what happens elsewhere in the bracket.

The committee weighs quality wins and schedule strength heavily. A one-loss team from a weak conference can be passed over for a two-loss team that beat multiple ranked opponents.

Conference title games happen just days before the final rankings are set, so a late upset can reshuffle several seed positions right before Selection Day.

Since the highest-ranked Group of Six team gets the bid regardless of its own conference standing, an undefeated mid-major that lost its conference title game can still make the field.

That was the rule in 2024, the first year of the 12-team format, but the CFP management committee changed it starting in 2025: the bracket now uses straight seeding, so only the 4 highest-ranked teams overall get the bye — winning your conference guarantees a spot in the field, not a favorable seed.
